How Much Does AI SEO Cost?

Man sitting in a reclining chair in a luxury loft at night overlooking the city

AI SEO costs between zero (DIY, your time only) and $25,000 per month (enterprise agency program). Most businesses doing serious work land between $2,000 and $7,500 per month. The real question is not "how much," it is "what are you actually buying at each price point," because the sticker price almost never includes the full cost of ownership.

This is the practitioner breakdown. Four tiers, what each one buys, what gets left out, and the hidden costs nobody puts on the pricing page.

Tier 0: DIY

Price: $0 to $200 per month in tools.

What it costs you: 15 to 25 hours per week of senior time, plus a three to six month learning curve.

The DIY path works for solo founders and small teams with technical bandwidth. You pay nothing for labor. You pay for a tool stack (one GEO tracker, one keyword tool, one schema validator) that runs maybe $50 to $200 per month. The whole program lives in your head.

The honest cost of DIY: real labor hours at a founder's opportunity rate. If you cost your own senior time at $150 per hour, DIY GEO is roughly $2,250 to $3,750 per month in hidden labor, not counting the learning curve.

Who DIY is right for: a technical founder with time and curiosity, running a single site, building the muscle in-house.

Who DIY is wrong for: anyone whose time at the keyboard is worth more to the business than the agency fee they are trying to avoid.

Tier 1: Freelancer

Price: $500 to $3,000 per month, or $75 to $150 per hour.

What it buys: part-time attention from one person, usually with a specific specialty (schema, content, entity work). Good freelancers deliver real value at this tier. The ceiling is their capacity.

Experienced freelancers with demonstrated AI SEO results tend to charge $125 to $250 per hour or $3,500 to $6,000 per month on retainer, which puts the top of the freelancer market inside the bottom of the agency market.

What is NOT in this tier: ongoing citation tracking, multi-engine measurement, PR or outreach, dedicated project management. You are buying execution of a specific scope, not a program.

Who the freelancer path is right for: businesses that already know what they want built and need skilled hands to build it.

Tier 2: Founder-led or boutique agency

Price: $2,000 to $7,500 per month.

What it buys: a real program. Monthly audit, monthly content, schema overhaul on request, entity work, rank tracking across the major AI assistants, monthly reporting, direct access to the person doing the work.

This is where most serious mid-market businesses land. The founder is usually in the room. The team is small, often two to five people. The output is custom. The pricing scales with scope.

What is NOT typically in this tier: dedicated PR outreach, large content production budgets, custom tool development, 24/7 account management.

Who this tier is right for: small to mid-market businesses with revenue tied to search visibility that want the compounding benefits of a real program without paying for layers of middle management.

Tier 3: Full-service agency

Price: $5,000 to $25,000 per month.

What it buys: multiple specialists on your account, dedicated project management, formal reporting cadence, usually some PR and outreach, bigger content production budgets.

Mid-market agency retainers typically land at $3,000 to $10,000 per month, with enterprise programs running higher. The ceiling is driven by content volume, number of competitors tracked, and how deep the PR/outreach work goes.

The tradeoff: layers. You get a team but you also get account managers, planning calls, status docs, slide decks. More overhead, slower response time, higher cost per hour of actual work on your site.

Who this tier is right for: enterprise businesses with budget, multiple stakeholders, and categories where AI citation share is already contested.

Tier 4: Enterprise program

Price: $25,000 to $50,000+ per month.

What it buys: full-stack GEO as a line item. Dedicated analyst, custom tracking dashboards, large content production, PR and journalist outreach, podcast placement, Wikipedia entity work.

This is where Fortune 500 GEO programs live. Rare for anyone under $10 million ARR to need this tier.

The hidden costs nobody mentions

Pricing pages are almost always the sticker price. The real cost is higher. Here is what gets added on the invoice or in your own time.

1. Tool stack. Most agencies pass through their tool costs to you, or baked into retainer. If you are DIY, budget $150 to $400 per month for the minimum useful stack (one AI rank tracker, one keyword tool, one schema validator).

2. Content production. Separate from the SEO retainer at most agencies. Figure $200 to $1,000 per month in content production costs on top of the base retainer for a mid-market program.

3. Implementation labor. The agency recommends changes. Someone (you, your dev team, or extra agency hours) has to IMPLEMENT them. Implementation averages 20 to 45 minutes per recommendation, with 20 to 50 recommendations monthly, which equals roughly 10 hours per month of implementation labor.

4. Onboarding time. First one to four weeks of a new engagement is setup. You are paying but not yet getting output. Budget it.

5. Internal champion time. Someone on your side has to review reports, approve content, answer questions, grant access. 2 to 8 hours per month minimum.

6. Contract lock-in.Most agencies require 6 to 12 month minimum contracts. Changing agencies mid-contract is expensive. Factor the switching cost in.

7. The "fix gap." The audit tells you what is broken. Fixing it is a separate scope at most agencies. Budget for the fix.

When you see a return

AI SEO is not a one-month engagement. The compounding is real but it takes time. Here is the honest timeline based on 2026 practitioner data.

Months 1 to 3 (foundation). Minimal visibility gains, sometimes a slight dip while schema and content refactors take effect. Visibility change in this window typically ranges from -20% to +5%.

Months 4 to 6 (acceleration). First citations show up in AI assistants. Visibility typically climbs 5 to 12%. The question "is this working" starts to have real evidence behind it.

Months 7 to 9 (growth). 10 to 18% visibility gains over baseline. Citations compound. Pages that got cited once start getting cited for related queries.

Months 10 to 12 (maturity). 15 to 25% visibility gains, ROI positive for most engagements that reach this point.

Months 12+ (compounding). The pages built in month 2 are still earning citations. The entity authority built in month 4 is still weighted. New content lifts faster because the foundation is paid for.

Translation: do not measure ROI at month 3. Do not expect dramatic numbers in month 1. Accurate revenue-based ROI requires a minimum of six months of data because AI SEO results compound and early-stage metrics understate long-term impact.

How to pick a tier

A short decision tree.

If you can spare 15+ hours per week of senior time, DIY is viable. You will learn the field and own the outcome. Expect three to six months of learning curve before results.

If you have a specific project (schema fix, content refactor, one audit), hire a freelancer. Fixed scope, fixed price, done.

If search visibility drives revenue and you want ongoing compounding, hire a founder-led or boutique agency. $2,500 to $5,000 per month hits the sweet spot of real program plus accessible pricing.

If you have multiple stakeholders, enterprise sales cycles, or a category where competitors are already running GEO programs, go full-service agency or enterprise.

The wrong move at every tier is picking the cheapest option and expecting the deliverables of the next tier up. A $1,500 per month GEO retainer, after typical agency gross margin, leaves roughly $600 to $750 for actual delivery, which at junior rates buys 15 to 20 hours of work per month. That is one afternoon of senior work spread across a month. It will not compound.
